In June of 2025, Amazon said it had put its one millionth robot to work, a unit sent to a warehouse in Japan, across more than 300 sites worldwide. “We’ve just deployed our 1 millionth robot, building on our position as the world’s largest manufacturer and operator of mobile robotics,” said Scott Dresser, a vice president at Amazon Robotics, in the company’s own announcement. That “world’s largest” label is Amazon’s own description, not an independently verified claim, but the size of the fleet itself is not in serious doubt.

What the robots do is more ordinary you might expect. They carry shelves across the warehouse floor, sort parcels, and help unload trucks. Amazon says about 75 percent of its deliveries worldwide get some help from robots. Alongside the milestone, the company launched DeepFleet, an AI system that directs robot traffic, which it says has cut travel time by 10 percent.

The comparison that actually matters

The neat line is that a million robots are catching up to Amazon’s roughly 1.5 million employees. But that figure counts everyone Amazon employs worldwide, not just the people on a warehouse floor. The number the robots are actually approaching is the operations and fulfillment workforce, which industry estimates put at around 1.2 million — the majority of Amazon’s global headcount.

Amazon had roughly 750,000 robots in 2023 and passed a million by mid-2025. A An analysis found the company averaged about 670 workers per warehouse in 2025, the lowest in 16 years.
The number of packages handled per worker rose from about 175 in 2016 to nearly 3,870 in 2025. 

What the machines still cannot do

The reason the robots have not already pulled level comes down to a task that looks easy to a human: reaching into a messy bin and pulling out one specific item. As IEEE Spectrum’s robotics editor Evan Ackerman put it, this is exactly the sort of thing robots tend to be terrible at, because the job is slightly different every time and hard to pin down. Ackerman frames the defining challenge as “sensing and manipulation in clutter”; Amazon’s own applied-science director, Aaron Parness, calls it “a naturally contact-rich task, and we have to plan on that contact and react to it,” — one where machines still trail human hands by a wide margin.

Amazon’s engineers do not claim the problem is solved. Parness said the company is not thinking about its picking robots in terms of replacing humans completely, because a long list of awkward items still needs a human touch. That gap is a moving line, not a fixed wall, and Amazon has a strong reason to keep pushing it.

Reshaping the workforce, or shrinking it

Whether automation pushes workers out or simply changes what they do is the open question, and the evidence points both ways. Amazon leans on the hopeful reading. It says it has retrained more than 700,000 employees for roles working alongside robots. 

The evidence on the other side is harder to set aside. Reportedly, at one robot-heavy warehouse, only about 100 of 2,500 employees oversee robots. In October 2025, a New York Times report based on internal documents said Amazon aimed to automate about 75 percent of its business by 2027. 

What that leaves is a ratio moving in one direction and a debate that has not caught up to it. Robots passed a million by mid-2025. The operations workforce sits near 1.2 million and is being asked to handle more per person each year.

When the two lines cross, the question will be whether the remaining workers on the warehouse floor supervise the machines or have been replaced by them.
